The Challenge

After almost eight years of working freelance, Subrina Kidd had built an established, highly regarded business and a loyal client base.

But the way she was managing that success behind the scenes was becoming increasingly difficult to sustain.

Appointments were still managed through a paper diary, with clients calling, texting, DMing, emailing or leaving voicemails to request bookings. Each enquiry meant checking availability, working out where someone could fit, responding, waiting for confirmation and potentially starting the process again if circumstances changed.

And all of that was happening while Subrina was actually doing the work.

She could spend her day with clients, then find herself responding to messages from the sofa late at night because that was the first opportunity she'd had to deal with the administration.

Travel added another layer. Subrina intentionally takes extended trips and protects time to settle back into life before returning to the studio. Before her booking system, that meant notifying regular clients individually, making announcements on Instagram, managing appointments around her absence and returning to an inevitable backlog of enquiries.

The challenge wasn't a lack of clients. It was that the mechanics of serving them were demanding more of Subrina than she wanted her business to require. And that distinction mattered.

Subrina hadn't become self-employed because she wanted to build the biggest business possible. She wanted autonomy, flexibility and what she describes as a harmonious, chilled lifestyle. Financial success mattered because it enabled that life - but it wasn't the sole definition of success.

She was also wary of traditional VA support. The idea of hiring someone only to then have to work out what they should do and manage them created another job she didn't have capacity for.

What she needed wasn't simply an extra pair of hands.

She needed someone who could understand her, her clients and the life the business was supposed to support, then work out what needed to change.

The Support

Subrina began with our AMPLIFY Business + Lifestyle Review (since upgraded to ALIGN).

Before recommending solutions, we explored the business in the context of the person running it: Subrina's goals, lifestyle, values, preferred ways of working, the parts of the business she enjoyed, the parts she wanted less involvement in and what success actually looked and felt like to her.

Even questions that might initially appear unrelated to business operations - her favourite music, fragrances and flowers alongside where she wanted to be in five years - helped us understand the person our eventual systems and support needed to work for.

For Subrina, maintaining the personal nature of SKH was particularly important. She didn't want efficiency to turn the client experience into something generic or transactional. Whatever we introduced needed to give her clients greater autonomy while still feeling unmistakably like an interaction with Subrina and SKH.

As she later described it, the depth of that discovery process meant our communications could feel as though she'd written them herself - without requiring her to spend a week finding the words.

We also went directly to the people already experiencing SKH. A client feedback survey gave us extensive insight into what Subrina's clients valued, what they needed and how they experienced the business. That evidence informed the operational decisions that followed rather than redesigning the experience based solely on assumptions.

From there, we reviewed and restructured her services, developed a clearer appointment service menu and redesigned the fee structure to better reflect Subrina's expertise, the experience she provides and the value of her work.

We also introduced a paid consultation model for new clients - creating a more intentional route into SKH while recognising that Subrina's expertise and consultation time had value in their own right. Then we redesigned the booking experience.

A public booking journey allowed new clients to book and pay for consultations, while Friends of SKH created an exclusive private booking experience for existing clients.

Availability was intentionally designed around Subrina's life rather than simply opening every possible space in her diary.

Her personal and business calendars were synchronised. Working patterns and availability were defined. Travel and protected time could be accounted for. Cancellation terms were made clear before booking. Card details secured appointments. Clients could book, reschedule or cancel themselves within agreed parameters. And when someone cancelled? The availability returned to the system for another client to book - without Subrina needing to mediate the entire exchange.

Once the initial infrastructure was established, our relationship evolved into Harmony ongoing support, with Remotely Onit! helping Subrina manage and develop the wider business rather than leaving her with a shiny new system and a cheery wave goodbye.

The Transformation

SKH moved from a business where client demand created a constant stream of decisions and manual administration for Subrina, to one with intentional infrastructure carrying much more of the operational load.

New clients could independently navigate the consultation process and existing clients could manage their appointments through their private Friends of SKH booking experience. The effect wasn't simply fewer messages, it changed how being busy felt.

Subrina noticed the difference most clearly during December - traditionally one of her busiest periods. The diary was full, but the usual back-and-forth of managing appointments wasn't there. She found herself thinking she ought to be doing something.

She was busy. She just wasn't frantic.

The commercial impact was significant too.

The new paid consultation model generated 62 paid appointments and 4 figures in additional revenue between May and December 2024, while reducing consultation no-shows by 99%. The revised service and fee structure moved SKH further away from a straightforward time-for-money model and towards pricing that better reflected Subrina's expertise, value and client experience.

Automation also began supporting what happened beyond the appointment itself. Consenting clients could be added to SKH's mailing list and client database automatically, while a structured review request process generated 30 new public Google reviews.

And support continued to evolve with the business.

We created a business dashboard to give Subrina greater visibility across SKH activity, built a mailing list of 300+ clients and introduced a quarterly newsletter. We developed the brief, expression-of-interest process, webpage and supporting social content for an Associate Stylist; introduced branded in-salon QR codes for bookings and reviews; and developed SKH gifting options which generated an additional £500 in revenue within three days of launch.

Just as importantly, ongoing support gave Subrina somewhere to place the things she no longer needed to personally carry.

When an awkward enquiry arrived, a boundary needed reinforcing or another piece of operational work emerged, she increasingly became able to say:

“I'm not doing that. Remotely Onit! will sort it out.”

The business still felt personal. It just no longer required Subrina to personally facilitate every part of the experience.

What Became PossAble

The booking system was an important transformation, but it wasn't the destination.

Subrina already knew how she wanted her life to feel. She wanted flexibility. Travel. Space. Autonomy. Dedicated time away from work. A business that allowed her to earn well through her expertise without requiring her to be constantly available.

What she needed was business infrastructure capable of honouring those choices alongside her.

The systems created structure around the boundaries she'd already begun setting for herself. The commercial changes helped SKH generate more value without simply filling more spaces in the diary. And ongoing support meant the responsibility for thinking about, maintaining and evolving the business no longer sat entirely with Subrina.

There is perhaps no better demonstration of that than December ‘24. The salon was busy. Clients were booked. Revenue could continue to flow.

But Subrina wasn't spending the month coordinating everybody else's diary alongside her own.

Busy no longer automatically meant overwhelmed.

And that has created greater capacity for Subrina to direct her attention towards the things that matter to her - whether that's her clients, developing SKH, travelling, spending time with the people she loves, or simply living the life her business was created to support in the first place.
