Associate VA vs Direct Clients: Which Route is Right for You?
Associate VA vs Direct clients: Which route is right for you?
If you’ve been in the VA world for more than a minute, you’ve likely heard the two main paths talked about often: working as an Associate VA or signing clients directly under your own brand. But how do you know which one suits your current season? And is one inherently "better" than the other?
The truth is, both pathways can lead to fulfilling, profitable, and sustainable businesses - when chosen with intention. This post breaks down the differences, trade-offs, and things to consider when choosing between Associate work and going direct.
Overview
Being an Associate VA means subcontracting under another VA or agency. You’re brought in to deliver services to a client, but the client relationship, onboarding, and systems are handled by someone else.
Direct client work means you’re the one responsible for everything - from marketing and onboarding to delivery and client management. You build the relationship from the ground up.
Both routes can be fulfilling. But they come with different rhythms, responsibilities, and rewards - and one might feel more aligned depending on your energy, capacity, or stage of business.
Why choose the Associate route? (3 key reasons)
1. Ease of entry
If you’re not a fan of marketing, lead generation, or setting up systems, Associate work can feel like a breath of fresh air. You skip the sales calls and focus on what you do best: service delivery.
2. Skill-honing in a supportive environment
The VA world can be isolating. Associate roles give you exposure to structured ways of working and the camaraderie of a wider team. You're not out here on your own - you get to sharpen your tools while benefitting from systems, strategy, and a shared vision.
3. Done-For-You infrastructure
Many Lead VAs or agencies already have project management tools, SOPs, and workflows in place. As an Associate, you get to work within systems rather than build your own - ideal if your brain is already running at full capacity, or if you’re unsure on the best way forward.
Why choose the Direct client route? (3 key reasons)
1. Full autonomy
You’re the boss. You choose the clients, set the pace, and shape the relationship. If you’ve got a clear vision and want more creative or strategic control, direct is the way to go.
2. Higher earning potential
When you own the client relationship, you also own 100% of the fee. That means you can price your services in a way that reflects your experience, value, and the outcomes you deliver.
3. Long-term brand building
When you sign your own clients, you’re also building a business that’s recognisable, referable, and scalable. Your marketing, referrals, and visibility all feed back into your growth.
Let’s talk money: pricing + fee considerations
Associate Route:
Lead VAs and agencies typically retain a portion of the client fee - for good reason. They cover overheads, marketing, relationship management, operational systems, financial risk, and tax.
Typical Associate VA rate: £18–£30/hour
Your rate reflects the fact that you are not handling client acquisition, onboarding, or performance management.
Direct Route:
You keep the full fee - but also take on the full responsibility. This includes your software, taxes, marketing, client comms, delivery, and the mental load of wearing all the hats.
Typical Direct Client VA rates: £35–£55/hour (admin), up to £80+/hour (specialist or strategic services)
Prospecting considerations
Associate:
You don’t have to market yourself publicly. You’ll focus instead on building relationships with Lead VAs and agency owners who already have a steady pipeline of clients.
Direct:
You’ll need to create visibility, build trust, and maintain a consistent marketing presence. It takes effort and consistency - but it pays dividends in long-term control and reputation.
Onboarding considerations
Associate:
You’ll go through an internal onboarding process with the Lead VA or agency. This might include access to project tools, SOPs, Slack channels, and process overviews. The client will often have no idea who you are (at least initially).
Direct:
You’re curating the entire client experience, from enquiry to onboarding. This includes proposals, contracts, payment processes, and nurturing that first impression into an ongoing relationship.
Client management considerations
Associate:
The Lead VA is usually the main point of contact. You’re there to deliver, while they handle the big-picture comms and manage expectations. It’s a great way to focus on the doing without holding the entirety of the emotional load.
Direct:
It’s all you. From chasing invoices to reining in scope creep, you hold the responsibility. If a client gets antsy, it’s on you to respond, regroup, and realign.
Additional considerations
1. Mental capacity
Many VAs think only in hours, not headspace. But holding space for multiple clients, life responsibilities, and business growth is no joke. Associate work can offer the structure and protection you need when your energy is limited.
2. Dual roles = Double duty
Some VAs juggle Associate work and direct clients. Having done this myself, I don’t recommend it. It splits your focus, drains your energy, and often leads to compromised delivery on one side. Pick a lane that aligns with your goals - and stick with it until it no longer fits.
3. Industry integrity
Treat Associate roles with respect. They’re not stepping stones - they’re collaborative roles with real responsibilities. When you show up fully, you raise the standard for us all.
The bottom line: It’s not either/or
There’s no one-size-fits-all path - just the one that fits you right now.
Associate roles offer structure, support, and the space to gain momentum. Direct client work offers freedom, legacy, and full ownership.
Your job is to get clear on where you are, what you can hold, and where you’re heading. Then choose accordingly.
Just don’t wing it. And please - don’t do it because someone on Instagram said it was the “right” way. There is no prize for forcing a fit.
This is your business. Build it like you mean it.
