Why your first hire shouldn’t be a VA
By design. explores how intentional business design creates more clarity, harmony and growth, helping solo service providers build businesses that support their lives instead of competing with them.
If hiring a Virtual Assistant (VA) too early makes things harder, the natural next question is:
"So who should I hire first?"
For most solo business owners, the answer isn't more support. It's more capacity in the thing your business actually sells. (If you missed our previous issue on this topic, click to read ‘Why your first hire shouldn't be a VA.’)
The real bottleneck
One of the biggest bottlenecks I see is this:
The business grows.
Demand increases.
More interest.
More clients.
More deliverables.
But the business owner is still the only person who can deliver the core service.
They're:
the strategist
the doer
the quality control
the final sign-off
Everything runs through them.
And that means, if they stop, the business stops.
This is why your first hire shouldn't be a VA.
Because a VA doesn't remove that bottleneck.
They can support around the edges, which is great, but they can't replace the core delivery of your work.
So you're still the constraint.
Just with more moving parts to manage.
Build delivery capacity first
What changes things - to the point that you actually feel and see the difference - is hiring a junior version of you. Someone who:
does the same core work as you
can take on lower-risk, lower-complexity delivery
frees you up to focus on higher-level work
grows into the role over time
I'm not going to lie - this isn't about finding a perfect replacement. Perfect just doesn't exist and, as the founder and primary service provider, it's never going to be possible to clone yourself. What it is about, is creating delivery capacity beyond yourself.
Once that exists, everything shifts. You're no longer:
the only person who can fulfil the service
the single point of failure
the bottleneck in your own business
The business starts to move without needing you in every single part of it.
Where a VA adds the most value
This is where a VA becomes incredibly valuable. Not before.
After.
Because now there’s:
a project to support
timelines to manage
communication to maintain
deliverables to track
a structure to plug into
The VA supports the system. Not the chaos that results when there isn't one.
Grow your capability, not just your team
A junior "you" doesn't need to be a carbon copy of you.
They don't need to:
run the business
manage clients at your level
replicate your experience overnight
What matters most is:
they're on the same trajectory
they understand the core work
they can grow into the role
Over time, they become your number two. Not an extra pair of hands, but an extension of your capability.
Better sequencing creates better businesses
This is the difference between:
staying self-employed
building a business that can actually move beyond you
It's not about hiring more people. If you are choosing to hire, it's about hiring the right people, in the right order. If you've felt stuck despite having support, or hesitant to hire because you're not sure what you actually need, this is usually the missing piece.
Not more help. Just better sequencing.
